Every September, we get emails that read something like this: "We need Christmas cookie tins. Can you deliver to Europe by late October?"

By then, it's already tight. If the project involves new tooling, three designs, transport testing, and ocean freight to Rotterdam, starting in September makes a pre-Christmas launch nearly impossible. And when it doesn't happen, the client loses a full selling season — not just a few weeks.

This article is about avoiding that September email. It explains how to plan a Christmas cookie tin project backwards from your retail launch date, which stages take the most time, and where we've seen projects go off schedule.

The production time in our factory is only one part of the journey. The decisions made before production starts often matter more.

A note before we start: If you're reading this in September and need tins by November, skip to the section on saving a late project. There may still be options, but they involve trade-offs.


Christmas Day Is Not Your Real Deadline

 

The first date to confirm is not December 25. It's the date your sales channel needs usable stock.

That date is different for every business. A supermarket supplier needs to deliver to a distribution centre weeks before stock reaches shelves. An e-commerce seller needs time for product photography, barcode setup, and fulfilment-centre booking. A corporate gift programme may have a fixed event date with no flexibility at all.

A delayed everyday package can sometimes be absorbed into the next production run. A delayed Christmas tin misses its shelf allocation. It gets marked down. Or it sits in storage until the following season — by which time the design is outdated and the cookies are past their shelf life.

Before asking us for a lead time, define four dates:

  • Retail launch date: when customers should be able to buy the product

  • Warehouse-ready date: when sale-ready inventory must be available locally

  • Latest acceptable arrival date: the last date cargo can reach the destination without disrupting distribution

  • Final approval date: the point at which all structural, artwork, quantity, and packing specifications are locked

These four dates turn a vague Christmas enquiry into a workable project. Without them, we can give you our production lead time, but we can't tell you whether your project is realistic.


A Realistic Christmas Timeline: What It Looks Like on a Calendar

 

The table below shows a typical schedule for a brand planning an early-October retail launch in Europe. It assumes ocean freight and an existing mould. Your actual timeline may differ — but this gives you a realistic frame.

The point of this table is not that every order must start in March. It's that the retail launch depends on decisions made months earlier. When clients tell us in July they need tins by October, we can sometimes do it — but the buffer is gone.


Start with the Cookie, Not the Christmas Artwork

 

Christmas designs are the fun part. Snowflakes, metallic gold, embossed logos, maybe a ribbon pattern. It's tempting to start there.

But the cookie arrangement has to come first.

Before any artwork is finalised, confirm the finished cookie dimensions, realistic production tolerances, number of cookies per tin, layer arrangement, insert requirements, and usable internal dimensions.

We learned this the hard way with a client who sent us their Christmas artwork first — beautiful snowflake design, gold Pantone, the works — but no cookie samples. We matched them to an existing rectangular mould that looked right. When the actual cookies arrived for the pack-out test, they were 4 mm wider than the client's original drawing. The tin couldn't hold the required 16 pieces. We had to move to a larger mould, which meant adjusting the dieline, reworking the artwork, and pushing the sampling schedule back by two weeks.

If the cookie arrangement changes later, everything else changes too: tin dimensions, insert, dieline, artwork, export carton, pallet count, and freight calculation. Get the pack-out right first, then make it beautiful.


Existing Mould or New Tooling? Decide Early

 

The mould decision affects the entire critical path.

Using an existing mould removes much of the structural development work. We can provide confirmed dimensions quickly and move into sampling. At Jinyu, we maintain over 3,000 existing moulds, so mould matching is always our first step for seasonal projects. But an existing mould still needs to be tested with your specific cookies, insert, and inner bag. It's "approved for production" only after the pack-out works.

New tooling adds weeks. It involves structural drawings, tooling development, trial forming, lid and body fit checks, possible adjustments, and new structural sampling. For a simple modification — say, adjusting the height of an existing body — the extra time might be two to three weeks. For a completely new irregular shape, it could be six to eight weeks or more.

Here's the key: If you need new tooling, decide that at the beginning of the project. We've seen clients start with "let's use an existing mould," spend three weeks on artwork for that mould, then realise they need a custom size anyway. By then, the tooling delay plus the artwork rework means the timeline is broken.

Decide the mould first. Then build the artwork around it.


Separate Factory Time from Buyer Approval Time

 

One of the biggest scheduling mistakes is counting only factory days.

We can prepare drawings, make samples, and schedule production. We cannot approve your artwork, obtain your legal department's sign-off, or decide between conflicting comments from three of your team members.

A project from last year illustrates this perfectly. We produced a blank structural sample in eight days and couriered it to the client. The factory work was done. The client's internal approval took three weeks — the design needed sign-off from brand, legal, and procurement, and each department requested a change. By the time the printed sample was approved, four weeks had passed since we'd sent the first sample. The client ended up paying for air freight on one production batch to meet their retail deadline.

The factory controlled eight days. The buyer controlled twenty-one.

When you're building a timeline, treat buyer approval as a production stage with its own duration. Assign one person to consolidate comments and issue final approval. A project moves much faster when one name sits next to "approved."


Treat Artwork Approval as a Production Milestone

 

Artwork is not a finishing detail that can stay open until the production line is ready.

The final file needs to confirm the dieline, CMYK and Pantone specifications, metallic areas, varnish requirements, embossing positions, inside-lid printing, barcodes, product information, importer details, and the correct version for every SKU.

Screen colours don't reproduce accurately on metal. We've approved colours on screen that shifted noticeably when printed over tinplate. If brand colour is critical, the approval route should be agreed before sampling — and it must include a physical printed sample.

Set an artwork freeze date. After that date, any change triggers a review of the sample schedule, production capacity, and the launch timeline. We're not saying changes are impossible. We're saying they have a cost, and that cost is often measured in missed shipping windows.


One Tin Shape with Several Designs Is Still a Multi-SKU Project

 

Using the same mould for three Christmas designs saves structural work — but it does not make three designs into one production item.

Each SKU still needs its own file checking, colour approval, printing setup, barcode verification, carton identification, and quantity allocation. Adding a design late can appear to be a small commercial change. In production terms, it means more artwork, more printing time, more labels, and more warehouse complexity.

Before sampling begins, confirm the final number of designs and the quantity per design. If one design gets approved and another is still in review, we can't simply start production on the approved one and "add" the other later without affecting scheduling.

We've had clients ask, "Can you just print an extra 2,000 of the snowman design while we finalise the reindeer artwork?" Sometimes we can slot it in. Sometimes we can't — the production line is already scheduled. Assume that all designs must be ready at the same time, and plan accordingly.


Three Samples, Three Different Approvals

 

"Sample approved" can mean three different things, and each one matters.

The structural sample checks dimensions, lid fit, cookie capacity, and insert fit. It doesn't confirm print quality. It's usually blank or minimally printed.

The printed sample checks artwork position, colour, varnish, metallic effects, and embossing registration. It may be empty and therefore cannot confirm the complete cookie pack.

The complete pack-out sample uses production-representative cookies, the final insert, the sealed inner bag, and the intended export carton. This is the one that tells you whether the whole system works.

We always recommend approving all three before releasing mass production. A client once approved their printed sample — beautiful, correct Pantone, everything looked right — but skipped the complete pack-out. When the filled tins arrived, the top layer of cookies was crushed because the sealed bag added 5 mm of height they hadn't accounted for. The tin was fine. The printing was fine. The cookies were damaged.

Approving a printed tin does not approve the finished cookie pack.


What the 25–35-Day Production Period Actually Includes

 

For a confirmed custom printed cookie tin project, our mass production period is normally 25–35 days after final approval.

"Final approval" means everything is locked: tin structure, dimensions, artwork, colours, embossing, quantities, insert specifications, export packing, and commercial terms.

Production includes tinplate preparation, printing and coating, sheet cutting, component forming, assembly, inspection, individual protection, master-carton packing, and preparation for shipment.

The 25–35 days does not include artwork approval, sample revisions, freight booking, or shipping time. It starts when the file is final and the order is released. If you're still changing colours at the start of production, the 25–35 days hasn't actually begun.

Production Completion Is Not the Same as Departure

 

When the last tin comes off the production line, the project is not finished.

Still remaining: final inspection, insert and accessory packing, carton sealing, palletisation, packing lists and commercial documents, container loading, freight-forwarder handover, and waiting for confirmed departure.

Freight planning should start before production finishes. We've had clients wait until their tins were sitting on pallets before booking shipping — and then discover that vessel space was tight, or that the freight forwarder needed documents they hadn't prepared, or that the port was congested.

During mass production, you should already be confirming the destination port, delivery address, full-container or LCL, cargo volume and weight, pallet requirements, documentation, customs information, and receiving procedures.

Your forwarder's port-to-port transit estimate is not a delivery promise. Waiting time at the port, transhipment, customs clearance, inspection, terminal release, and inland delivery all add days — sometimes weeks.

And remember: holiday demand increases pressure on logistics as well as production. Freight networks get busy, and every day of delay costs more. We tell clients to book earlier than they think they need to, because a week of buffer is much cheaper than a week of air freight.


Plan Around Peak Season and China's National Day

 

Many Christmas packaging projects move from production into export shipping during the second half of the year. That timing overlaps with China's National Day holiday in early October.

The exact holiday arrangement changes each year, so don't assume normal working schedules continue uninterrupted. If your project is still waiting for artwork approval at the end of September, the risk isn't just a few lost production days. It may also affect production-slot availability, inspection arrangements, trucking, freight booking, and document preparation.

We don't treat this as a reason to panic every year. Most years, with a little planning, the holiday period is manageable. But if your entire timeline assumes that every stage runs perfectly through early October, that's a fragile plan.

Ask us about the specific year's holiday schedule when you're building your timeline. It's a simple thing to check, and it can save you from an unpleasant surprise.


What Can Run in Parallel?

 

A good schedule doesn't add every stage end to end. Some work can happen at the same time.

Parallel work we recommend:

  • Check existing moulds while the design concept is still being developed

  • Request freight options during structural development

  • Prepare the carton specification while the printed sample is under review

  • Develop retailer labels while mass production runs

  • Prepare customs documentation before the cargo is complete

  • Plan product photography using an approved sample

Stages that must stay sequential:

  • Final artwork cannot be completed on an unconfirmed dieline

  • Insert cannot be approved before the cookie arrangement is tested

  • Metal printing cannot begin before colour and artwork approval

  • Freight volume cannot be locked before the carton quantity is final

  • Mass production cannot start while structural approval is open

The key question we always ask: "What can you work on right now that doesn't depend on the next approval?" The answer is usually more than clients expect.


Can a Late Christmas Project Still Be Saved?

 

Sometimes, yes — but every shortcut has a trade-off.

Possible options:

  • Use an existing mould instead of developing a new shape

  • Reduce the number of printed designs

  • Use the same insert and carton across all SKUs

  • Remove non-essential decorative processes

  • Set a firm artwork freeze date and stick to it

  • Overlap freight planning with production

  • Split an urgent launch quantity from later replenishment

  • Evaluate air freight for a limited quantity

Air freight can shorten international transport, but metal tins are bulky relative to their value. The cost must be calculated from the actual packed dimensions and chargeable weight, not the net product weight.

And here's the reality check: Air freight cannot recover time lost because the tin structure is still uncertain, the cookies don't fit, or the artwork hasn't been approved. Those problems exist regardless of how fast the cargo moves.

We've done rush projects where the entire timeline was compressed into eight weeks. It worked — but the client paid a premium, had zero time for sample revisions, and accepted higher risk. We don't recommend it unless there's no alternative.


What We Need From You to Build a Reliable Timeline

 

"How quickly can the tins be produced?" has no reliable answer until we know the structure, design, destination, and approval path.

For a practical timeline review, provide:

  • Target retail launch date

  • Required warehouse-arrival date

  • Destination country, port, and final city

  • Order quantity

  • Number of printed designs

  • Cookie dimensions, weight, and count

  • Preferred tin shape and lid

  • Existing-mould or new-tooling preference

  • Inner bag and insert requirements

  • Current artwork status

  • Colour and finishing requirements

  • Required sample types

  • Shipping method

  • Retailer testing or documentation requirements

The more of this you can provide, the faster we can tell you whether your timeline works. If you only know some of it, we can still help — but the initial estimate will be wider to account for unknowns.


Protect the Launch Date, Not Just the Production Date

 

A Christmas cookie tin project should be planned from the shelf backwards, not from the factory forwards.

The goal is not simply to make the tin quickly. The goal is to have the correct product, in the correct warehouse, early enough for inspection, allocation, and retail launch.

Start with the cookies. Confirm the mould and insert. Freeze the artwork. Allow time for three levels of sample approval. Arrange freight before production finishes. And put the biggest buffers around the stages with the greatest uncertainty — which, in our experience, are usually the buyer's internal approval processes, not the factory floor.
